The acronyms all sound like the same category of serious ops software you're supposed to graduate into, and the biggest one feels like the grown-up move. It isn't. Most scaling brands buy these systems in the wrong order and years too early. Shopify carries you as your order hub for longer than vendors admit, and an ERP is usually the last system you add, not the first. What follows isn't a glossary. It's the decision: which system you need next, the operational trigger that means you've earned it, and the order they enter a Shopify stack.

The short version: Shopify is your OMS out of the box, and it stays enough until routing gets genuinely complex[2][3]. The five systems, defined

We've ordered these by when a brand typically meets them, not alphabetically. That ordering is the point.

OMS — the order layer you already have

An OMS centralizes and processes orders from every channel — ecommerce, marketplace, B2B, and POS — and orchestrates which inventory location fulfills each one[6]. You need a standalone one when order routing outgrows what Shopify's admin can express across stores and channels[3].

Here's what most posts skip: Shopify is already your OMS. Natively, it owns the entire order lifecycle from checkout to fulfillment, treats its inventory as the authoritative source, and routes orders with location prioritization, split shipments, and proximity or rule-based logic[2]. For a single-store brand, that's a real OMS, and it's included[2].

It runs out at a specific edge, not a vague "at scale." Shopify's admin is per-store, so native routing can't express cross-store fulfillment, multiple legal entities, or orchestration across marketplaces, wholesale, and retail POS at once[3]. When your fulfillment complexity crosses that line, the architecture shifts toward a hybrid or external OMS[3]. Until it does, buying one is paying for orchestration you don't need. WMS — for the warehouse you run

A WMS is software that manages, directs, and tracks every operation inside a warehouse — receiving, put-away, picking, packing, and shipping[7]. You need one when you're running your own warehouse at real volume.

The real trigger is sourced, and it's higher than the internet tells you. A WMS becomes non-optional at roughly 500 orders per day or 1,000 SKUs; below about 100 orders a day and 200 SKUs, spreadsheets and basic tools can still cope[10]. SKU complexity, not just raw order count, is a primary driver — a deep catalog forces the issue before volume does[10].

3PL — for the warehouse you'd rather not run

A 3PL is an external provider you outsource logistics to — it stores your inventory and handles receiving, pick and pack, shipping, and returns[9]. You need one when you'd rather not operate a warehouse at all[9].

This is the other side of the fulfillment fork. A WMS is software for a warehouse you run; a 3PL is a company that runs the warehouse for you, its own WMS included[9]. The decision isn't "which software" — it's whether logistics is a capability you want to own or hand off.

The cost shape is the real difference. Running your own warehouse and WMS is a capital and operational commitment; a 3PL converts most of that into per-order operating cost you pay as you ship[9]. The trigger is later than it used to be, because Shopify's native product model got much bigger. In October 2025, Shopify raised its variant limit to 2,048 per product, up from a historical cap of 100[1]. A lot of catalogs that would once have needed external product management now fit natively. So the honest question isn't "do I have a lot of products" — it's whether you're managing complex variant rules, dense technical specs, and multi-market localization that native fields genuinely can't hold[5].

An ERP is the heaviest system on this list to adopt, and the most disruptive, because it wants to sit at the center of everything[4]. Shopify's own integration framework places finance, payouts, and the general ledger — the ERP layer — at Tier 3, well behind orders and inventory at Tier 1[11].

Our practitioner view: the ERP is usually the last system a Shopify brand adds, and adopting it changes the shape of the stack — Shopify moves from being the hub to being one connected channel feeding the backbone. That's directionally consistent with Shopify tiering ERP later[11], but the "last, and it demotes the storefront" framing is our judgment, not an industry law. What's the difference between an ERP and a PIM?

The expensive mistakes

Buying an ERP first. It's the most disruptive system to implement and the one Shopify tiers latest[11]. Leading with it freezes your agility around a back office you may not need yet, and you pay — in money and in months — for a backbone before you have the complexity to justify it[4].

Paying for unused capacity. A standalone OMS bought before native routing ran out[3], a WMS below the volume that warrants one[10], a PIM for a catalog that fits natively now that variants reach 2,048[1]. Each one is real spend against a problem you don't have yet.

Confusing the 3PL decision with the WMS decision. These aren't the same question. One is software for a warehouse you run; the other is outsourcing the warehouse itself[7][9]. Treating "our fulfillment is breaking" as a single problem with a single tool is how brands buy the wrong thing.

Underweighting the first choice. Migrating between these systems is painful, so the first pick matters more than the best pick. A right-sized system you can grow into beats the theoretically superior one you'll have to rip out.
